Project Overview

The team of the Defiance Area YMCA opted to migrate to the Small Y template, a streamlined and highly efficient version of the open-source YMCA Website Services (YWS) distribution built on Drupal. To optimize their budget and timeline, Defiance Area YMCA adopted a collaborative, hybrid approach with ITCare: ITCare would handle the technical infrastructure and DevOps using the ITCare Hosting Platform, and basic configuration of the website (structure, colorway, webforms, analytics, anti-spam protection), while the YMCA's internal team would take full ownership of the content migration.

The Challenge

The primary goals for the project were to:

  1. Accelerate Time-to-Market: Deploy a modern, compliant, and responsive website as quickly as possible.
  2. Optimize Resources: Minimize agency billable hours by splitting the workload; empowering the client to handle content entry.
  3. Seamless Schedule Integration: Integrate YMCA360 schedules without writing custom code or undergoing complex configuration.
  4. Ensure Stability and Polish: Ensure the new platform provides a frictionless editing experience for staff members with varying levels of technical expertise.

The Solution

1. Rapid Environment Setup with ITCare Hosting Platform

One of the major technical wins of this project was the speed of the initial deployment. Because ITCare utilizes an automated DevOps pipeline tailored specifically for Drupal and the YMCA Website Services distribution in the ITCare Hosting Platform, spinning up the new hosting environment and installing the Small Y template took a fraction of the traditional time. The automated provisioning meant the Defiance Area YMCA team had a live staging environment ready for content entry almost immediately.

2. A Collaborative Work Split: Structure meets Content

Instead of a traditional agency-led migration where developers copy and paste content, ITCare focused strictly on the technical foundation. The agency configured:

  • Core site structure
  • Colorway
  • Menu structure
  • Basic Small Y Layout Builder settings
  • Webform and mail sender
  • Google Analytics
  • Anti-spam protection with reCAPTCHA

Once the structural guardrails were in place, the Defiance Area YMCA staff took over. Because the Small Y template is designed with a user-friendly, drag-and-drop Layout Builder interface, the client could easily migrate their historical content, map out new pages, and arrange components without needing HTML or CSS knowledge. This hands-on approach not only saved budget but left the YMCA staff intimately familiar with managing their new CMS.

3. YMCA360 Schedules Integration

Displaying accurate, real-time class schedules is often one of the most complex parts of a YMCA website rebuild. However, leveraging the built-in capabilities of the YWS distribution made this effortless.

To integrate YMCA360 Schedules, the process was entirely configuration-based: the ITCare team configured the Defiance Area YMCA’s YMCA360 API credentials into the Drupal backend, then placed and configured the "Repeat Schedule Block" onto the desired landing page using Layout Builder.

No custom development was required, instantly providing members with highly filterable, mobile-responsive class schedules.

Giving Back to the Open Source Community

A hallmark of the YMCA Website Services ecosystem is its open-source nature. During the content migration phase, the Defiance Area YMCA team, acting as extensive beta testers of the new interface, reported a couple of graphical user interface (GUI) bugs within the Small Y template.

Rather than just applying a quick local patch for Defiance, the ITCare team developed fixes for these GUI issues and submitted them back to the core YWS distribution. Because of this collaborative project, those interface improvements have been merged upstream, improving the authoring experience for every YMCA utilizing the platform across the country.

The Results

The launch of defianceymca.org on the Small Y template demonstrates how efficient digital transformation can be when the right tools and a clear division of labor are in place.
